A while back, we shared the challenges we faced during one of the world’s largest Google Workspace (GWS) rollouts. Today, let’s discuss the solutions we developed and how everything turned out.
1st Challenge: Migrating over 350,000 users. Our first step was to create a Change Management (CM) Master Plan, based on our patented framework. This included a comprehensive Change Impact Analysis (CIA) and Change Readiness Assessment (CRA). We also implemented stakeholder management, communication, and training plans to ensure everyone was prepared. Engaging users through focus groups gave us a deeper understanding of their readiness and needs, resulting in a more prepared workforce and higher satisfaction with the new platform.
2nd Challenge: Users were unhappy with the previous solution. To manage this, we conducted an online poll to assess how the previous solution was being utilised. Our findings showed that most users were already using GWS or other applications instead of the previous platform. This allowed us to provide recommendations for the new solution. We also relied on a network of trained Change Agents who became the go-to experts and trainers within their organisations during the transition to GWS. The familiarity of GWS to most users worked in our favour, and many were pleased to move away from the previous platform, leading to faster adoption. This Change Agent network has become a long-term asset, laying the foundation for sustainable change.
3rd Challenge: Ensuring users optimised the tools. We conducted User Satisfaction Surveys (USS) and compliance audits to identify any gaps in the utilisation of GWS tools. Using these insights, we provided tailored recommendations for future training and communication efforts. Success stories from users who embraced the tools became catalysts for inspiring others, as users who had been using GWS for over six months rated the platform much higher compared to those using it for less time.
